There’s a new layer being added to how organisations make decisions.

An email gets drafted before you’ve fully thought it through. A report is summarised before you’ve read it. A system suggests an action and, increasingly, carries it out.

None of this feels unusual anymore.

AI isn’t only helping people do their work. It’s starting to shape how work gets done and, in some cases, what decisions get made along the way.

🧐 That raises an important question: How much of what’s happening across your organisation right now is being influenced by something you don’t fully see?

AI agents aren’t tools sitting in one place.

They’re being built into workflows, connected between systems and given permission to act across different parts of an organisation.

They can access information, make updates and trigger actions without someone overseeing every step.

That’s where things can drift.

Most of the time, everything appears to be working well. Tasks are completed faster. Responses are quicker. Teams feel more efficient.

But AI’s influence is spreading.

And when that influence spreads without visibility, it becomes harder to answer simple questions:

  • Why did that happen?
  • Why was that email sent in that way?
  • Why was that decision made?
  • Why did that data end up there?

For a business, this could involve customer information, financial data or operational decisions.

For a school, college or trust, it could involve pupil or staff information, safeguarding processes, communications or important decisions affecting the wider organisation.

If a customer, parent, colleague, regulator or auditor raises a question, you need to be able to trace what happened.

Without a clear view of where AI is involved, you can end up in a position where outcomes are harder to explain than they should be.

And when something can’t be explained clearly, it becomes harder to control.

There’s also a subtle shift in accountability.

When a person makes a decision, ownership is usually clear.

When an AI-driven process contributes to that decision, responsibility can become less obvious.

Was it the tool? The way it was configured? The data it used? The person who approved it? The organisation that allowed it to operate?

AI is already embedded in many of the tools organisations rely on, and it is delivering real value.

The answer isn’t to stop using it.

It’s to understand where AI is influencing outcomes, know which processes involve it and make sure there is a clear line between automation and accountability.

Because as AI agents become more capable, they will have more influence over how your organisation operates.

The organisations that stay connected to that influence, and remain in control of it, will be better placed to manage the risks.
